no avatars in comments

Avatars dont show up in comments, although they upload correctly to /files/avatars/
I'm using a customized Zen theme, and I've already Picture Support.
Please someone give me a clue?
Prepend
In the gravatar settings you need to select the option "Prepend gravatar to comment" or something like that. This should enable gravatar support for the zen theme.
